The next insider threat may not sit behind a desk. It may be an AI agent quietly operating inside your systems.

AI agents are rapidly moving from assistants to autonomous actors inside enterprise systems.

They can access data, trigger workflows and interact with core platforms – often with the same privileges as employees.

Which raises an uncomfortable question for many organisations.

What happens when the “insider” isn’t human?

Across financial services, technology and professional services firms, artificial intelligence is shifting from experimental capability to operational infrastructure. Organisations are deploying AI agents to automate routine processes, analyse large datasets and support operational decision-making.

The efficiency gains are obvious.

But as these systems move deeper into enterprise environments, they are beginning to resemble something familiar within risk management frameworks: the insider threat.

Traditionally, insider threats have been associated with employees, contractors or partners misusing legitimate access to systems and data. In many cases, malicious intent is not even the primary driver. Human error, poor judgement or simple misconfiguration are often enough to create significant operational risk.

Until recently, most enterprise AI systems functioned as support tools. They analysed information, generated insights or recommended actions, but a human ultimately remained responsible for execution. That boundary is starting to blur. 

New generations of AI agents are designed to operate with a degree of autonomy. They can read incoming information, plan tasks and interact directly with enterprise systems in order to complete them.

In practice, this may mean updating customer records, generating reports, responding to service requests or coordinating activity across multiple platforms.

Increasingly, we are seeing organisations experiment with agents that can manage entire workflows. This capability is powerful, but it also changes the way risk enters the system. 

Because once an AI agent can take action – rather than simply recommend it – the organisation is effectively introducing a new operational actor inside its own environment.

Why AI Agents Can Resemble Insider Threats

From a security perspective, AI agents share several characteristics with traditional insider risks. 

  1. They typically operate within the organisation’s internal systems.
  2. They often require privileged access credentials in order to perform their tasks effectively.
  3. Their actions frequently appear legitimate within existing monitoring frameworks.

This last point matters.

If an AI agent accesses data, modifies records or interacts with internal software using authorised credentials, those activities may look entirely normal from a security perspective.

In other words, the system is behaving exactly as it was designed to.

The difficulty is that AI agents do not always behave predictably.

Security researchers have increasingly warned that compromised or manipulated AI agents could function as what some describe as a “perfect insider” – a trusted actor capable of interacting seamlessly with enterprise systems while executing unintended instructions.

Unlike external attackers attempting to breach security perimeters, these risks emerge inside trusted environments.

Automation Changes the Scale of Mistakes

Historically, insider incidents have often been driven by human error rather than deliberate wrongdoing. For example,

  • Someone sends the wrong file.
  • A system is configured incorrectly.
  • An employee misunderstands a process.

These mistakes are rarely catastrophic on their own. But they can become serious problems when they occur repeatedly or go unnoticed for long periods. Automation changes that dynamic. 

AI agents are capable of performing tasks quickly and across multiple systems at once. A misconfigured agent could therefore replicate the same mistake across thousands of records before anyone realises something has gone wrong. Small errors can quickly become systemic ones. 

There is also a growing body of research around prompt injection attacks, where malicious instructions are embedded in documents, websites or emails and interpreted by AI systems as legitimate commands.

In environments where AI agents interact with external information sources, this creates a potential pathway for manipulation.

The reality is that many organisations are deploying AI capabilities faster than their governance frameworks are evolving.

That is understandable given the competitive pressure to innovate. But it does mean that risk teams are sometimes playing catch-up.

A New Enterprise Attack Surface

AI agents do not just change operational risk. They also expand the cyber threat landscape.

Traditional cybersecurity models focus primarily on protecting human identities and network vulnerabilities. However, as organisations deploy increasing numbers of automated agents, non-human identities become an additional attack vector.

If attackers are able to manipulate an AI agent, they may gain indirect access to internal systems without triggering traditional intrusion alerts. In some cases, AI agents may even have broader permissions than individual employees. 

That is often intentional. Organisations want these tools to operate efficiently across multiple platforms.

The challenge is that this increases the potential blast radius if something goes wrong.

Key Governance Questions Organisations Are Starting to Ask

For regulated industries such as financial services, the governance implications are becoming harder to ignore.

Most enterprise risk frameworks were designed around human decision-making and traditional software systems. Autonomous AI agents do not fit neatly into those categories.

Boards and risk committees are beginning to ask several important questions.

  • Who is responsible when an AI agent makes a decision that affects customers or financial outcomes?
  • How should AI agents be authenticated and monitored within enterprise systems?
  • Can organisations explain and audit the actions taken by autonomous systems?
  • And perhaps most importantly: how quickly can unintended behaviour be detected and contained?

These questions are increasingly relevant in the context of regulatory focus on operational resilience, technology governance and third-party risk management.

The introduction of AI agents intersects with all three.

How Organisations Can Manage the Emerging Risk

None of this suggests organisations should slow adoption of AI technologies.

Organisations are investing heavily because the benefits are real. Efficiency gains, operational insights and cost reductions are driving significant investment across industries.

But the rise of autonomous agents does require a shift in how organisations think about insider risk.

Put simply, AI agents should increasingly be treated as enterprise identities. That means applying many of the same controls that already exist for human users. 

Permissions should be tightly scoped using least-privilege principles. Sensitive actions may still require human oversight. Monitoring tools should be capable of detecting unusual behaviour from both human and non-human actors.

Just as importantly, AI deployments need to sit clearly within existing governance frameworks.

AI agents represent the next stage in the evolution of enterprise automation. 

For the first time, organisations are introducing digital actors capable of operating autonomously within trusted systems. This capability will almost certainly become a permanent feature of modern enterprise environments. 

The challenge for organisations is not whether AI adoption will continue. (Spoiler – it will!)

The real question is whether governance, security and risk frameworks will evolve quickly enough to keep pace.
